No Middle Layer

Steve Jobs reviewed every detail at Apple because he had the energy to. Walt Disney was designing Disney World on his deathbed.

Most founders couldn't keep up.

So they delegate. Add managers. Add managers of managers. Wake up running a company they don't recognize.

AI changed the math. Not just for the founder. For the whole team.

A designer scopes their own work and writes their own copy. A developer ships their own tests and their own docs. Each person covers more ground than their role used to allow. Everyone got the bandwidth back.

Ordinary teams can now operate the way founder-led teams operated. Not because we're geniuses. Because the tax on staying in the details just dropped to almost nothing.

What the right team looks like:

  • Everyone is hands-on.

  • Everyone owns the work end-to-end.

  • No layer between the work and the customer.

  • Each person operates like a founder.

We don't have a project manager at Rango. We won't.

This isn't a verdict on the role. At scale, project management is essential. I did the job for four years. I know what it takes.

But at our size, with AI in the workflow, the role has nothing left to do. AI absorbed the coordination. The team absorbed the rest.

Coinbase just cut 14% and rebuilt around the same principle. Five layers max. Player-coaches replace pure managers. AI-native pods. They called what they removed "coordination tax."

A 5,000-person company doing at scale what a ten-person team can do natively.

Same direction. Different size.

The pattern is bigger than us.

Brian Chesky said AI founder mode "is going to be even more intense than founder mode." He hadn't said what it would look like.

This is what it looks like. Not just the founder in the work. The whole team.
